Intel’s Ex-Exec Raja Koduri Says “You Don’t Learn Without Shipping”; Gives A Rundown Into What’s Wrong With Team Blue & How Intel Is Held Back By Bureaucratic Snakes

Intel's Former Exec Raja Koudri Believes Intel Could Dominate The AI Space, Cancelled Projects Could've Dominated Competition

Intel's former executive Raja Koduri, who was responsible for Intel's Graphics Group, has revealed that Team Blue's internal structure "stifles innovation," citing Falcon Shores as an example.

Well, there is no doubt that Intel's recent performance in the market hasn't been satisfactory at all. The way the company has dealt with opportunities, especially AI, has shown that there is a much larger problem other than just underperforming. In a dedicated X article, Raja Koduri, who is said to be one of the brains behind Intel's graphics division, has given us a rundown of the actual problems within the organization, detailing organizational flaws and much more.

Koduri claims that Intel has several technologies and IPs in its arsenal that can momentously change market dynamics in terms of gaining leadership across all market segments, notably data centers, edge, and personal devices. He claims that Intel has the ability to reign over the markets but is held by "deeper issues." These problems are mainly related to how the company's leadership has "prevented Intel from making pragmatic decisions", quoting an example of how Intel could've adopted TSMC's process when it failed with its solutions.

The "spreadsheet & powerpoint snakes" – bureaucratic processes that dominate corporate decision-making – often fail to grasp the true cost of surrendering performance leadership. They optimize for minimizing quarterly losses while missing the bigger picture.

A climate of fear surrounds any attempt at skunkworks initiatives outside established processes – one misstep, and the bureaucratic snakes strike.

He says that Intel has been forced itself into the perception that it can no longer compete with the market, mainly due to how the leadership has held back the core team. While Koduri hasn't named anyone in particular, he did mention later on that former CEO Andy Grove was the only one that "understood every layer of the company's stack very intimately". Moreover, diving into hardware specifics, Koduri believes that Intel can compete with NVIDIA in the long run, but it will likely take more than just being optimistic about the future.

The main point discussed by Koduri here is the fact that Intel's canceled projects could've delivered significantly, but the company didn't take the leap. He quoted both Rialto Bridge and Falcon Shores, both of which are HPC and AI-oriented GPUs, and according to Koduri, given that Intel released Rialto Bridge back in 2024, they could've easily outperformed NVIDIA's Hopper H100 GPUs. But, Team Blue didn't capitalize on opportunities, and here they are, recording the lowest AI revenue out of its competitors.

In the end, Koduri has put up recommendations on how to move Intel in the future, and they are pretty interesting; hence, I encourage you to check them out. Given that he has been a vital part of Intel in the past, his views are certainly creating a new "twist in the story." Amidst the split-off rumor, his thoughts coincide with Intel's current objective with the ongoing deal, which is to maximize stockholder returns.
